A LATAM legacy carrier faced rising costs and operational inefficiencies due to a fragmented supplier base, reactive AOG handling, and a lack of strategic procurement. We assessed the existing setup and re-defined the material supply strategy through a hybrid pooling model that balanced internal financial control with external efficiencies. In parallel, we implemented operational improvements including supplier consolidation, inventory optimization, and process realignment to stabilize material flows. Finally, we led the full A320 component RFP process — from scope definition and negotiations to business case development, board approval, and contracting. The result was a 25% reduction in OPEX and CAPEX, more stable operations, and a scalable, future-proof support model with minimal client effort required.
